Why Chargeflow Charges 25% (And What That Actually Costs You)

Percentage-based pricing sounds fair — you only pay when you win. But run the numbers on $50K in annual chargebacks and the picture changes fast.

If you've researched chargeback management tools, you've probably come across Chargeflow. They're one of the biggest names in the space. They've raised over $35M. They sponsor every e-commerce podcast. And they charge 25% of every chargeback they recover.

On the surface, that sounds fair: "we only get paid when you get paid." But let's actually run the numbers and see what percentage-based pricing looks like at scale.

The pitch: "No win, no fee"

Percentage-based pricing is the standard in the chargeback industry. Chargeflow charges 25%. Disputifier charges 15–25%. Midigator (now an Experian company) charges a percentage. The pitch is seductive: zero upfront cost, zero risk, aligned incentives.

And for a merchant with 5 chargebacks a month? It's probably fine. You pay $125 on $500 in recoveries. Not great, not terrible.

But here's what happens when your business grows.

The math: $50K in annual chargebacks

Let's say your store does $2M in annual revenue with a 2.5% chargeback rate. That's $50,000 in chargebacks per year. Not unusual for an e-commerce business. Here's what different pricing models look like:

  • Chargeflow at 25%: You recover $37,500 (assuming 75% win rate). Chargeflow takes $9,375. Your net recovery: $28,125. You also lost the $12,500 in unrecovered chargebacks.
  • ChargeGuard Pro at $299/mo: Same $37,500 recovered. You pay $3,588/year. Your net recovery: $33,912. That's $5,787 more in your pocket.
  • ChargeGuard Enterprise at 10%: Same $37,500 recovered. You pay $3,750. Your net recovery: $33,750. Still $4,638 ahead.

At $50K in chargebacks, percentage-based pricing costs you 2.6x more than flat pricing. That's the difference between paying for a junior employee and lighting the money on fire.

The scaling problem

Here's the real issue with percentage-based pricing: it penalizes you for growing.

Let's scale up. Same 2.5% chargeback rate, different revenue levels:

  • $1M revenue → $25K chargebacks:Chargeflow: $4,688/yr vs ChargeGuard Pro: $3,588/yr. You save $1,100.
  • $2M revenue → $50K chargebacks:Chargeflow: $9,375/yr vs ChargeGuard Pro: $3,588/yr. You save $5,787.
  • $5M revenue → $125K chargebacks:Chargeflow: $23,438/yr vs ChargeGuard Pro: $3,588/yr. You save $19,850.
  • $10M revenue → $250K chargebacks:Chargeflow: $46,875/yr vs ChargeGuard Growth ($499/mo): $5,988/yr. You save $40,887.

At $10M in revenue, you're paying Chargeflow the salary of a full-time employee to do something that costs a flat-rate tool a fraction of the price. And the tool's work doesn't get harder just because you have more chargebacks. The AI does the same thing; it just runs more often.

What about the "no risk" argument?

The counter-argument is always: "But with percentage pricing, if they don't win, you don't pay. With flat pricing, you pay even for losses."

Let's examine that. With ChargeGuard's 14-day free trial, you can test win rates before committing a single dollar. And at $299/mo, you need to recover just one chargeback per month for the tool to pay for itself. Most merchants have 10–50 disputes per month.

Even in a worst case, say a 30% win rate (well below average) with low dispute amounts:

  • 20 disputes/mo × $75 avg × 30% win rate = $450 recovered/mo
  • ChargeGuard cost: $299/mo
  • Net positive: $151/mo

You're still ahead. And as your win rate improves (it will; the AI learns your business), the gap widens.

The hidden costs of percentage pricing

There are costs beyond the percentage that most merchants don't consider:

  • Misaligned incentives at high values: On a $5,000 chargeback, Chargeflow takes $1,250 for the same amount of work as a $50 chargeback ($12.50). Are you really getting 100x more value?
  • Revenue anxiety: Every chargeback that comes in, you're calculating the percentage. It creates a perverse incentive to hope for fewer chargebacks (good) but dread the big ones (bad).
  • Unpredictable costs: In a bad month, say Black Friday fraud surge, your chargeback costs could triple. With flat pricing, it's the same $299. Predictability matters for cash flow.
  • Vendor lock-in: The more chargebacks you have, the more expensive it is to switch. You're effectively trapped by your own growth.

Why we chose flat pricing

When we built ChargeGuard, we looked at the market and asked: why is this the standard? The answer had nothing to do with what's best for merchants and everything to do with what's best for the billing company.

AI has changed the economics of chargeback management. Generating a dispute response doesn't cost $50. It costs pennies. The marginal cost of processing 10 disputes vs 1,000 is negligible. Passing that efficiency to the merchant, via flat pricing, is the honest approach.

Our pricing:

  • Starter: $149/mo, 25 disputes, AI defense, evidence vault
  • Pro: $299/mo, 100 disputes, priority support, advanced analytics
  • Growth: $499/mo, 300 disputes, priority support, advanced reports
  • Enterprise: 10% of recovery, unlimited, dedicated account manager, custom integrations

Yes, even our Enterprise plan is 15 points cheaper than Chargeflow's standard rate. Because 10% is still enough to run a healthy business when you're processing at scale with AI.

The bottom line

Percentage-based pricing isn't evil. It's just outdated. It made sense when chargeback management required manual labor: humans reading documents and writing responses. AI has eliminated that bottleneck.

If you're currently paying 25% of your recoveries, do the math on what you've spent in the last 12 months. Then compare it to $3,588 (ChargeGuard Pro annual). The number might surprise you.

$50K in chargebacks × 25% = $12,500. ChargeGuard Pro = $3,588. You keep the $8,912 difference.

That's not a rounding error. That's a marketing budget. A junior hire. Or just money in your bank account where it belongs.

Want the comparison run against your own recovery numbers instead of a hypothetical? Our done-for-you service does the math with your data — flat fee, no percentage, and you keep the difference.
